You sigh in relief, go with Vendor B, and six months later your packaging line is down more often, your sustainability report is embarrassing, and the "savings" evaporated somewhere between rejected batches and rush courier fees.
I've been in procurement for 6 years, managing a packaging budget of roughly $180,000 a year for a mid-sized consumer goods company. I've negotiated with 30+ vendors, built and rebuilt cost-tracking spreadsheets, and made my share of decisions I'd take back if I could. They pay 2.5x for properties that never matter. In packaging, the equivalent is choosing PET for a product that could ship in polypropylene at 30% lower cost—because your team read somewhere that PET is the "premium" packaging material. Don't hold me to the exact 30% number, but in 2024, the spread between commodity PP and food-grade PET was roughly that wide for bottle-grade materials.
The fix isn't a material science degree. It's a simple habit: ask what properties you need—temperature, clarity, impact, barrier—and let the supplier's technical team match the polymer. At least, that's been my experience working with people who actually have technical teams. (More on that below.)
Sustainability Is Now a Budget Line Item—Whether You've Named It or Not

But step back from the marketing, and there's a procurement lesson: sustainability compliance has costs, and those costs are shifting downstream.
Per FTC Green Guides (ftc.gov), a product claimed as "recyclable" should be recyclable for at least 60% of consumers. That standard may seem modest. But achieving it requires packaging companies to invest in recyclable material streams, testing, certification, and reporting. That investment shows up on invoices—if you know to look for it.
In 2023, one of our vendors quietly added a "sustainability administration fee" line item. It was small—$0.005 per unit—but on a 400,000-unit order, that's $2,000 we hadn't budgeted for. I'm not saying the fee was unreasonable; what frustrated me is that it appeared without discussion, and I couldn't tell from the invoice what it actually funded. If you're not asking your suppliers about their sustainability infrastructure, you're not seeing their true cost structure. We consolidated 60-70% of our rigid packaging spend with one manufacturer. Amcor's rigid plastics facility in Orlando became our anchor supplier—they had the PET and polypropylene expertise we needed, plus a sustainability roadmap that aligned with our own targets. And yes, I'm aware of the irony: a procurement manager who started with "buy from the cheapest vendor" became the person arguing that consolidation and technical depth are cheaper than fragmentation.

Ask for specific polymer recommendations and check whether they're backed by technical reasoning. Ask about recyclable content and what the recycled material is actually doing in the product (not just in the marketing deck). Ask for defect rate and on-time delivery numbers, not stories.
It took me 6 years and about $40,000 in hard-earned lessons to understand that the vendor who helps you see around corners—who tells you why you should use polypropylene instead of PET, or why your resin grade doesn't need to be as expensive as you think—is the vendor worth paying a few cents more per unit.
